Benefits of Setting Clear Expectations

In any environment, setting clear expectations is a crucial first step in fostering a collaboration. When expectations are ambiguous, team members may feel uncertain about their roles and how they fit into the larger picture, leading to confusion, inefficiency, and disengagement. Setting explicit expectations for the conversation, including boundaries, timeframes, and clear outcomes keeps the conversation focused and greatly increases the odds of achieving your intended outcome.


Start by clearly articulating the goals, or outcomes of conversation. Make sure that all parties involved in the conversation have the same understanding of the outcome. Take the time to reiterate the outcome and get verbal agreement. If you are not on the same page at the beginning of the conversation, you will not likely find common ground during the conversation. This is a critical stage in effective collaboration. The explicit nature of agreeing on a shared outcome BEFORE starting the collaboration builds trust and sets a foundation for full engagement by all parties involved.


Next, establish ground rules and boundaries for communication and interaction. Your ground rules for the conversation should align with the agreed outcome and must also be understood to by all parties involved in the conversation. For example, if your conversational outcome is to brainstorm new ideas or creative pathways forward, your rules must include boundaries around criticism of individual ideas or people. It would be counter-productive to the intended outcome. If, however your outcome is to ensure that your upcoming presentation does not include errors or is unclear, your rules must encourage critical feedback, judgement, and disagreeable comments.


One of the most powerful tools you have in your toolbox is being intentional with your time. Setting explicit time windows for conversations will help you to become a more focused collaborator. It will help you to stay focused on your outcomes and will give you a target throughout the conversation to assess progress and make adjustments accordingly. By staying focused on explicit and agreed to timeframes, you make yourself a valuable partner in effectiveness and collaboration!



Skill to Develop: Establishing explicit outcomes, timeframes, and ground rules

Transparent communication is the practice of clearly and openly sharing information, goals, expectations, and feedback within a team or organization. This skill is vital for building trust, fostering a collaborative culture, and ensuring that all team members are on the same page. When communication is transparent, it eliminates misunderstandings, reduces confusion, and enhances overall team efficiency and morale. It involves being honest about what is happening, what is expected, and how everyone’s roles contribute to the shared goals. Developing this skill requires consistency and a commitment to openness and clarity in all interactions.


 


Exercise 1: Clarify your outcome

Objective: build the habit of identifying your own explicit outcomes for your important collaborative conversations

Instructions:

  1. Warm-Up (2-5 minutes): Sit comfortably, take a few deep breaths, and focus on an upcoming meeting or conversation where clear communication and collaboration is essential. Write down one to three bullet points that answer the following question: "If this conversation goes perfectly, what will be the outcome?" Don't overthink it or write a paragraph. Your answers should single words or short phrases that are objectively measurable (i.e. make a decision, create a list of ideas, sign the agreement, agree on a common understanding of the problem)

  2. Drill (5 minutes each):

    • Goal Setting: Start the meeting by clearly stating the goals. Use specific language to ensure everyone understands the objectives. For example, "Our goal for this meeting is to outline the project milestones and assign responsibilities."

    • Expectation Clarification: Clearly articulate the expectations for each team member. Explain how their roles contribute to the overall goal. For instance, "Maria will lead the research team, ensuring we have all the data needed by next Friday."

    • Open Forum: Allocate time for an open forum where team members can ask questions and seek clarification. Encourage them to voice any concerns or uncertainties.

    • Feedback Session: Conclude the meeting with a feedback session. Ask for input on the clarity of the communication and any areas that may need further explanation. Use this feedback to improve future communications.

  3. Cool Down (2 minutes): Reflect on the transparency of your communication. Consider the feedback received and identify any areas for improvement.

Frequency: Practice this drill at the start of each new project or during weekly team meetings to ensure ongoing clarity and alignment.


By regularly practicing transparent communication, you can foster a culture of openness and mutual understanding within your team, leading to more effective collaboration and overall success.


Exercise 2: Communication Ground Rules Sets

Objective: Establish and maintain ground rules for respectful and open communication within the team.

Instructions:

  1. Warm-Up (2 minutes): Sit comfortably and focus on creating a positive communication environment.

  2. Sets (3 minutes each):

    • Rule Creation: Develop a set of communication ground rules with your team. Examples include "active listening," "no interrupting," and "every idea is valuable." This step ensures that everyone agrees on the expectations for communication.

    • Role-Playing: Role-play scenarios where these rules are put into practice. For instance, practice a meeting where everyone listens actively and no one interrupts. This helps team members understand how to apply the rules in real situations.

    • Review and Adjust: Regularly review these rules in team meetings. Adjust them as needed based on feedback and changing team dynamics. This step ensures that the rules remain relevant and effective.

  3. Cool Down (2 minutes): Reflect on the effectiveness of the ground rules. Are they being followed? Are there any improvements needed? This reflection helps identify areas for improvement.

  4. Frequency: Establish these rules at the start of a project and review them in every team meeting. Regular review reinforces the importance of the rules and allows for continuous improvement.


By practicing these communication ground rules sets, teams can foster a respectful and open communication environment, enhancing collaboration and overall team effectiveness.



Exercise 3: Role Clarity Workouts

Objective: Provide clear individual roles and responsibilities to enhance team efficiency and accountability.

Instructions:

  1. Warm-Up: Sit comfortably and think about the roles and responsibilities within your team.

  2. Workouts:

    • Role Definition: Clearly define each team member's role and responsibilities. Write down these roles and share them with the team. For example, "John is responsible for market research, and Sarah will handle client communications." This step ensures everyone knows their specific tasks.

    • Alignment Session: Hold a meeting where each member explains their role and how it contributes to the team’s objectives. This ensures everyone understands their part and how it fits into the larger picture.

    • Accountability Check: Implement regular check-ins to review progress and address any role-related issues. Use these sessions to provide feedback and make necessary adjustments. This step maintains clarity and accountability over time.

  3. Cool Down (2 minutes): Reflect on the clarity and efficiency of role assignments. Are there any overlaps or gaps? Adjust roles as needed to improve team performance.

  4. Frequency: Define roles at the start of each project and review them during weekly check-ins. Regular check-ins ensure ongoing clarity and allow for timely adjustments.


By practicing these role clarity workouts, teams can enhance efficiency, reduce confusion, and improve overall accountability, leading to better performance and collaboration.
